- Lock down facilities (Commons Hub confirmed as primary venue)
- Determine room types: dorm, double, single/deluxe (Herrnhof)
- Draft website and deploy to Vercel
- Public announcement with QR code at CCC

- Confirm association legal structure (VoTC Association, registered in Vienna)
- Start reaching out to potential sponsors

- Open applications (allow deposits to secure spots)
- Finalize application form
- Formal announcement with finalized dates, pricing, and amenities
- Start content structure drafting
- Invite key speakers
- Start meeting with local businesses and orgs for partnerships
- Start inviting/sponsoring residents
- Begin sponsor outreach with pitch deck
- Design "acceptance flow"
2-3 Months Out (May - June 2026)
- Finalize acceptance flow
- Start accepting applications and reviewing
- Begin building virtual community
- Weekly check-in meetings with track leads
- 1 June: Early-bird pricing ends (10% increase)
- Book catering / local food partnerships
- Confirm A/V setup for talks and workshops
- 22-28 June: CoFi Week
1 Month Out (July 2026)
- Online pre-engagement begins
- Self-organization online begins
- Finalize full schedule with all speakers and session times
- Confirm all community partner programming slots
- Print materials: schedules, signage, maps, emergency info
- Final room allocations confirmed
- Tech setup: Wi-Fi tested, projectors, sound, streaming
